This is the goal we are leaning towards. Hope and I agreed that this goal would cover many issues across the board such as; having a designated peer to socialize with(eliminates phone issue), a assigned “mentor”, minimizing questions that are asked to the manager, and boosting guard mental health by reducing stress.

Chloe Harwood: Meeting 1

In this meeting me and hope brainstormed my four goals and decided on the first goal because it is most aligned with the issues I see as well as experience at the pool and would like to help fix that. We brainstormed possible tasks that could work toward our goal and we came up with a buddy check-in system, pre-shift “focus reset” with a partner, scan zone reminders posted by buddies, and rotational conversation check-ins. We decided to go with the buddy check-in system because this sort of resembles the previous pool families however its more manageable for leadership.

Action items:

Before our next meeting I will start to think about how we are going to pair people, as well as the logistics of the buddy system. In our next meeting we will review these processes, create a buddy-system guide that can be printed for the pools for reference, and further discuss the pairings.


Chloe Harwood: Meeting 2

In today’s meeting Hope and I worked together to create a buddy check-in system guide as well as decided on how the pairings will work. The pairings will be made randomly at the beginning of each shift either by the Head Guard or Manager using wheel decide to provide the guards with random buddies for the day. All of the other specific details we worked it out and put it on the guide.

For our next meeting we are going to work on posting it on humanity as well as printing it in lamented papers for the pools. We will also go over how to introduce this to leadership and make an announcement at this upcoming leadership meeting and in-service on Friday.


Chloe Harwood: Meeting 3

In this meeting we discussed my next step which is to introduce this idea to Jeff and everyone on leadership during our next leadership meeting. I will say something along the lines of, “I’ve developed a system called the buddy-check in system, similar to the pool families, that I think could really improve safety, focus, prevent burnout on long shifts, and team accountability. The system is simple: before each shift, guards are randomly paired into buddy teams using ‘Wheel Decide’. These pairs will stay consistent for the entire shift, and although the pairs wont always be rotating together, they’re responsible for checking in with each other people their own rotations. The purpose is to improve vigilance, reduce burnout, and create more structure during transitions. I’ve also created a flyer to guide staff and make it easy to roll out, which I will pass out now.” We also discussed that I will print out some copies of the flyer and bring it to the leadership and ask for everyones opinion’s and possible feedback. We also thought that I good touch would to buy magnets to represent the pairings without having to make the rotation colors super overwhelming.

Action items:

Print 15 copies of my flyer and practice what I’m going to say to everyone. After that the next step is to actually implement it during my shifts and receiving feedback from the guards. I would also like to talk to Jeff about what he thinks about my idea and the possibility about purchasing magnets.


Chloe Harwood: Meeting 4

During this meeting Hope and I went over Jeff’s feedback about possibly rethinking my first task of the, “Buddy Check-In,” because he said it may be unmanageable and too hard to actually implement. He recommended that I physically do something/create something that could work toward my main goal. Hope and I brainstormed some more tasks and came up with some more ideas such as a poster that could be posted in the gaurd office relating to a “shift-reset” or even a “peer-reminder awareness campaign” because I really want to incorporate everyone working together to prevent burnout and promote vigilance in the chair.

Action items:

Create a “shift-reset” poster during our next meeting that can include ways to stay vigilant as well as mental-health reminders/check ins that the gaurds can keep each other accountable with.


Chloe Harwood: Meeting 5

In this meeting Hope and I worked together to design a “shift-reset” poster with 3 key points to remind the guards of how to reset at work when they loose focus. We also discussed how what are the next steps and how we could publish this to the guards and possibly meeting with Jeff to go over feedback and ways to improve/revise the poster.

Action items:

Before our next meeting, Hope is going to email or talk in person to Jeff over my current poster and what suggestions he has to improve. Based on that feedback, we will revise during our next meeting. Shift Reset Poster

Information about the Goal

Chloe arrived at their goal through a series of meetings and refinement. Learn how that process happened.


What should we improve?

The candidate chose items in the aquatics program and department to improve. Goals are broad targets that we will work towards. Every meeting and task done will be in service of that goal. Goals should be large enough to encompass many tasks. Goals may not be attainable. Goals are our guiding direction; our North Star.

Chloe's brainstormed ideas:


Goal 1: Improve lifeguard vigilance and safety responsiveness through peer accountability and shift engagement tools.
Goal 2: Improve team communication and clarity during emergency responses through standardized radio and whistle protocols.
Goal 3: Increase new staff preparedness and retention by developing a peer-led shadowing system for first-year lifeguards.
Goal 4: Enhance pool deck efficiency and professionalism by standardizing deck cleanliness routines and visual appearance expectations.
